The Cannabis Industry is being Rescheduled. Is Your Company Ready?
DEA's rescheduling of cannabis from Schedule I to Schedule III is the biggest regulatory shift in 50 years. For some companies, it opens a door that's been closed for decades. For others, it's a trap waiting to spring.
The difference is preparation.

The Problem
Opportunity Creates A Different Kind of Risk
When a regulated industry suddenly becomes accessible, the companies that move fastest often make the costliest mistakes. They're racing to capture market share without understanding the regulatory landscape, the supply chain realities, or the competitive dynamics that are about to shift underneath them.

FDA and DEA compliance
at a level most consumer goods companies have never faced
State-by-state patchwork regulations
that don't disappear because of federal rescheduling
Banking and financial restrictions
that constrain how you can operate, even post-rescheduling
Complex supply chain requirements
from seed to sale tracking mandates
Corporate governance implications
for publicly traded companies and M&A considerations
The companies that will win in cannabis aren't the ones moving fastest. They're the ones moving with intelligence — understanding the terrain before they're in it.
A Clear-eyed view of what you're walking into

Market Entry Scenario Analysis
We map out the realistic paths into the cannabis space for your specific company — pharmaceutical, biotech, CPG, alcohol, or tobacco — and identify the moves that create advantage versus the ones that create liability.

Go-to-Market Planning
Not generic cannabis strategy. A plan built for your business model, your distribution channels, your existing customer base, and your risk tolerance. We build it with you, not for you.

Operational and Regulatory Insight
What does compliance actually look like at scale? What does a realistic supply chain look like? What are the banking relationships you need — and which ones will be harder to open than you expect? We give you the operational map.

Tobacco Companies
Tracking the shift in federal policy as it relates to your existing product portfolio and potential product line extensions into cannabis-adjacent categories.

Alcohol Companies
Watching cannabis beverages as a category with genuine interest — and recognizing you don't know what you don't know about this space.

Consumer Packaged Goods (CPG)
Considering adding hemp or cannabis-derived products to an existing portfolio. Looking for the angle that won't poison your existing brand relationships.

Biotech Firms
Exploring cannabis-derived drug development or CBD-based therapeutic applications. The regulatory pathway here is different from consumer products — and far more complex.

Pharmaceutical Companies
Evaluating whether to enter the cannabinoid pharmaceutical space and what pathway makes sense for your pipeline and regulatory posture.
Who it's for
This isn't for everyone. That's the point.
What Our Clients Say
Hiring Echtrai was the best decision I've made as CEO in the past five years. With Dennis O'Malley's clear-eyed guidance, we turned Kria from a promising but never-quite-profitable business into a thriving, operationally profitable one - in two months.
I think of my eight years as CEO of Kria in two distinct phases: pre-Echtrai, and post-Echtrai. Dennis is always in my corner, instilling "the courage to succeed" in every decision, but he never lets me cut corners or avoid tough choices. I count as one of my great good fortunes having the chance to work with Dennis and the Echtrai team.

Bill Lofy
CEO and Co-Founder of Kria Botanicals
Sunrise Fresh is a fourth-generation, family-owned unsweetened dried fruit company. When we met Dennis, we were struggling to recover from significant past losses and facing tough questions from our bank. Dennis came in and helped us strip the business back to its fundamentals. He asked the hard questions, pushed us to rethink our model, and challenged us to evaluate every product and service we offered.
He guided us in rebuilding our cost of goods methodology and his team created a stellar operating plan that became our blueprint. The clarity and discipline he brought gave both my team and our bank renewed confidence and helped us turn our financial trajectory back toward the positive.
On a personal level, Dennis’s coaching and occasional tough love helped me make difficult decisions and become more effective and confident as a CEO. From his ability to speak ‘bankenese’ to his ongoing check-ins reminding me that ‘being a CEO is sometimes a lonely job,’ his support was invaluable. Dennis played a meaningful role in helping our family business navigate a very challenging period.

Our Beginning
How Our Journey Began

We didn't purposefully set out on this path. Investors and Boards called us as they saw challenges with their CEOs. And CEOs had challenges with their Board and Investors.
Given our experience we played a role in what we have learned is a valuable one - to protect the CEO and navigate Board and Investor relations. After three years of referrals and stealth mode, for the first time we are more broadly opening up our Services.

Years
Echtrai has spent four years embedded in the cannabis industry — advising global enterprises, working with boards and C-suites, and navigating the regulatory complexity that most companies are only now starting to encounter.
We weren't drawn to cannabis by the hype. We've been here through the downturns and we're still here through the upturn. We know the difference between a company that's positioned to win and a company that's just moving fast.
Questions
Frequently Asked Questions
Quick answers to the essentials—so you know exactly what to expect from Echtrai.
No. We do not offer specific, custom services for projects. We have found leaders appreciate that we are generalists and are able to be deployed to support or build their office of the CEO at any time.
Traditional well funded, mature companies have a CFO, CMO, CTO, VP HR, Chief Commerical Officer, COO, etc. Most companies we work with are missing several of these key position and the CEO is left to make these decisions though they may not have any background in those functional areas. Echtrai works to fill in these gaps in the short term while in parallel helping to recruit for full time leaders to fill those gaps in on a long term basis.
We have a full time outsourced staff that assists with many the backend of functions. Our finance team has been an outsourced partner for over 8 years. Additionally we regularly bring in vetted SMEs in specific domains (technology, marketing) when the functional area needs a dedicated resource.
Traditionally we have worked on a retained basis where clients retain us for 3-12 months ranging from $5k to $25k/mo depending on the level of involvement. Given we were very limited in the number of clients we could serve we have launched our cohort model.
